AI in FP&A: from variance analysis to forecasting

How AI changes FP&A: variances explained from the ledger, forecasts rolled forward, statistical baselines beside the plan, and analysts owning the assumptions.

In short

AI helps FP&A most in two places: explaining variances, by tracing each one to the companies, suppliers and ledger lines behind it, and keeping forecasts current, by rolling them forward as months close and showing statistical baselines beside the plan. Analysts keep ownership of the assumptions, the scenarios and the story told to management.

How does AI explain variances?

A variance is only useful when someone knows why it happened. AI compares actual with budget, last year and forecast, then breaks the difference down by company, cost centre, project, supplier or customer, and opens the ledger lines that caused it. The analyst starts from a draft explanation rather than a blank page. See Budget vs actual.

How does AI improve forecasting?

  • Rolling forward: actuals replace forecast months as each month closes, without a rebuild.
  • Statistical baselines: ETS and ARIMA forecasts shown beside the plan, as a check on the numbers people set.
  • Driver links: changes in volumes, prices or headcount flow through to the forecast.
  • Three statements: profit and loss, balance sheet and cash flow kept consistent.

Where do scenarios fit?

Scenarios answer "what if": a price change, a delayed project, a new hire plan. AI can rebuild the forecast for each scenario and compare them side by side, but choosing which scenarios matter and what to do about them is the analyst's and the CFO's job.

What stays with FP&A analysts?

AI preparesAnalysts decide
Clean actuals from every companyWhich assumptions to use
Variance breakdowns and draft explanationsWhich variances matter and what to do
Rolled forecasts and statistical baselinesWhether to change the forecast
Scenario calculationsWhich scenarios to present

Questions people ask

Does AI replace FP&A analysts?

No. It removes the assembly work; analysts spend more time on assumptions and advice.

Are AI forecasts more accurate?

Statistical baselines are a useful check, especially for stable costs. Business changes still need human assumptions.

Can AI write the variance commentary?

It drafts it from the ledger; an analyst edits and approves it.

What data does AI need for FP&A?

Clean, mapped actuals from every company, and a budget built on the same finance model.
